A cold-start rattle from a BMW is rarely nothing. Which engines are affected, what causes it, and what happens if it's ignored — from a BMW & MINI specialist workshop in Merrimu, servicing Melton and Bacchus Marsh.
Unlike a timing belt, a timing chain is designed to last the life of the engine — in theory. In practice, several BMW engine families developed a reputation for premature chain, guide, or tensioner wear well short of that.
The chain guides and tensioner rail are made from a nylon-composite that becomes brittle with age and heat, then fractures or wears thin.
The tensioner relies on oil pressure to keep the chain taut. A worn tensioner, or oil starvation from extended service intervals, lets the chain develop slack.
BMW's condition-based servicing can stretch oil changes well beyond what's ideal for chain components, accelerating wear in exactly the engines most prone to it.
Over tens of thousands of kilometres, chain links wear at the pins, effectively "stretching" the chain and throwing off cam timing.

Not every BMW engine has timing chain issues, and severity varies a lot by generation. Here's what we see most often in the workshop.

Its timing chain sits at the rear of the engine, against the bulkhead, rather than the front. That means the engine has to come out of the car to replace it — a job that's significantly more involved, and more costly, than a front-chain replacement.
A metallic clatter for 1–3 seconds on start-up that disappears as oil pressure rises. This is almost always the first sign.
Fault codes relating to camshaft or crankshaft timing correlation are a strong indicator of chain stretch.
As timing drifts out of spec, idle quality suffers before power delivery is noticeably affected.
A sign wear has progressed beyond the cold-start stage.
In the most advanced cases, where the chain has skipped teeth or failed outright.

The scope of the job depends entirely on chain position and how far wear has progressed. We always quote after inspection rather than over the phone, since the difference between a worn tensioner and advanced chain stretch can mean a very different bill.
The earliest sign is a rattling or clattering noise from the front of the engine on cold start-up, which fades as oil pressure builds. Other signs include the engine management light with fault codes for cam or crank timing correlation, rough idle, and in advanced cases a knocking noise or the engine failing to start.
The N47 diesel four-cylinder is the most widely known, with a chain positioned at the rear of the engine that requires engine removal to replace. The N20, N26, N54 and N55 petrol engines are also affected by tensioner and guide wear, along with the earlier M54 and M52TU six-cylinders on plastic guide degradation.
Cost depends heavily on which engine and chain position. A front-mounted chain kit on a four-cylinder petrol engine is a smaller job, while a rear-mounted N47 diesel chain requires the engine to be removed from the vehicle, which significantly increases labour time and cost. We don't recommend it. If a timing chain skips or snaps while the engine is running, pistons can contact the valves on interference engines, which are almost all modern BMW units. This turns a chain replacement into a full engine rebuild or replacement. A rattle on cold start is worth booking in for straight away.
